Problem

hk caches its analysis of a config's module graph, keyed on the root hk.pkl alone. That key is too narrow in two ways, and both let a stale config run silently.

1. Glob imports don't notice new matches. A project that generates step definitions into a directory and pulls them in with a glob:

amends "package://github.com/jdx/hk/releases/download/v2.0.1/hk@2.0.1#/Config.pkl"

import* "generated/*.pkl" as generated

hooks {
  ["check"] {
    steps = new Mapping<String, Step> { for (_, mod in generated) { ...mod.STEPS } }
  }
}

With only generated/one.pkl present, hk check --all ran step one. Adding generated/two.pkl and re-running still ran only one — two appeared only after editing hk.pkl or running hk cache clear. Pkl glob patterns expand to the files that exist at analysis time, and hk stored only those expanded paths as freshness inputs, so a brand-new matching file was in neither list.

2. Edits inside the graph don't refresh the graph. Because the cached analysis is keyed on the root config, an imported module that changed its own imports left the recorded graph describing the config as it used to be:

  • other.pkl gains an import* pattern. The edit invalidates the resolved config once, but the new pattern never enters the cached analysis, so files later added under it stay invisible indefinitely.
  • other.pkl starts importing third.pkl. third.pkl is absent from the recorded graph, so editing third.pkl invalidates nothing. This one predates glob-import tracking.

What changed

ImportAnalysis now records two more things and validates them before a cached entry is used:

  • The glob patterns themselves, each as the pattern plus the directory it resolves against, along with what they expanded to. Re-expanding and comparing catches files added, removed, and renamed.
  • A digest of every source in the graph. When it no longer matches, the graph is walked again. This is what makes a transitive module's edit — a new glob, a new plain import — refresh the recorded graph.

Both checks re-read only what the analysis already recorded, so neither needs the answer it is trying to compute.

Glob matches are also merged into local_paths. pklr's import collector only recognizes the import* "..." as name declaration form, so with the expression form import*("...") the matched files were absent from the freshness inputs entirely and editing one did not invalidate either. hk now collects both forms itself using pklr's lexer.

Performance

hk validate against hk's own config — 319 local sources, and pkl/Builtins.pkl is itself a glob importer, so both new checks are exercised — over 15 interleaved runs of a binary built with and without the digest check: min 1.929s vs 1.938s, a 9ms difference in favor of the new code, i.e. within noise on this machine. Hashing the graph is negligible against pkl evaluation, and the config cache already reads the same files to build its own key.

Adoption

No new flags or settings, and no config changes are needed. Caches written by older hk versions are keyed by hk version and are not reused.

The expression form import*("...") still does not evaluate under the pinned pklr 2.0.5 (unexpected token in expression: KwImportStar); the parsing side here handles it so it is covered when hk moves to pklr 3.x. The added documentation shows only the declaration form, which is what currently evaluates.

Docs

docs/pkl_introduction.md gained an "Import many files at once" section covering import* and stating that the pattern is resolved on every run. The task this came from referred to an existing caveat in that file documenting the limitation; no such section existed on main, so this adds the feature documentation rather than editing a caveat.

Validation

Each scenario was reproduced against the unfixed binary first, then confirmed fixed:

Scenario Before After
Add a file matching a glob in hk.pkl ignored picked up
Remove a matched file ignored picked up
Imported module gains an import*, then a file is added under it ignored picked up
Imported module gains a plain import, then that file is edited ignored picked up
  • Four bats tests in test/cache_behavior.bats. Each was confirmed to fail against the code it fixes by stubbing out the corresponding check — exactly the intended tests went red, no others.
  • Five unit tests in config::tests covering both import syntaxes, glob add/remove/non-matching-file staleness, transitive source edits and deletions, and the unchanged-config path.
  • cargo test: 341 passed, 0 failed. hk check --all --slow: clean. Full bats suite passes except four git-lfs cases that fail on this machine for an unrelated local reason (mise ERROR No version is set for shim: git-lfs).

Summary by CodeRabbit

  • New Features

    • Cache analysis now detects changes to directly and transitively imported files, including additions, removals, and edits.
    • Changes to files matched by Pkl glob imports are recognized automatically on the next command.
    • Updated configurations are applied without editing the main configuration file or manually clearing the cache.
  • Documentation

    • Added guidance and examples for using import* glob imports to combine generated modules and steps.

A `hk.pkl` using a pkl glob import did not pick up files newly added to
the matched directory until `hk.pkl` itself changed or `hk cache clear`
ran. pklr expands glob patterns to the files present at analysis time,
and only those expanded paths became the config cache's freshness
inputs, so a brand-new matching file was in neither list and was never
noticed.

Record the glob patterns themselves in `ImportAnalysis` alongside what
they expanded to. Before using a cached analysis, re-expand the recorded
patterns and re-analyze when the result differs, which covers files
added, removed, and renamed. Configs without glob imports return early
from that check and do no extra filesystem work.

Also merge the glob matches into `local_paths`. pklr's `collect_imports`
only sees the `import* "..." as name` declaration form, so with the
expression form `import*("...")` the matched files were absent from the
cache's freshness inputs entirely and editing one did not invalidate
either.

RetriggerConfidence Score: 5/5

The PR appears safe to merge; the previously reported transitive-import invalidation gap is fixed and no new actionable defects were found.

Summary

This PR fixes configuration-cache invalidation for Pkl glob imports and subsequent changes to the transitive module graph.

  • Records glob patterns and their current expansions so added, removed, or renamed matching files trigger re-analysis.
  • Digests known module sources so changes that introduce new imports refresh import analysis before resolved configuration is reused.
  • Adds unit and Bats regression coverage for glob expansion and transitive-import changes.
  • Documents import* behavior and automatic filesystem refresh.

Comment thread src/config.rs Resolved
The imports cache is keyed on the root config file alone, so a cached
`ImportAnalysis` kept describing the module graph as it used to be
whenever an *imported* module changed its own imports.

Two ways that goes wrong, both reproduced:

- `other.pkl` gains an `import*` pattern. The edit invalidates the
  resolved config once, but the new pattern never enters the cached
  analysis, so files later added under it are silently omitted.
- `other.pkl` starts importing `third.pkl`. `third.pkl` is absent from
  the recorded graph, so editing it does not invalidate anything. This
  one predates glob-import tracking.

Record a digest of every source in the graph and re-analyze when it no
longer matches, alongside the existing glob-expansion check. Both checks
re-read only what the analysis already recorded.

Measured on hk's own config (319 local sources, and `pkl/Builtins.pkl`
is itself a glob importer): min-of-15 interleaved `hk validate` runs
differ by 9ms, within noise.

A `hk.pkl` can now build its steps from a glob of other pkl files using
the
expression form of `import*`:

```pkl
local generated = import*("generated/*.pkl")
hooks {
  ["check"] {
    steps = new Mapping<String, Step> {
      for (_, mod in generated) {
        ...mod.STEPS
      }
    }
  }
}
```

Each generated file contributes its own steps:

```pkl
// generated/prettier.pkl
import "package://github.com/jdx/hk/releases/download/v2.0.1/hk@2.0.1#/Config.pkl"
STEPS: Mapping<String, Config.Step> = new {
  ["prettier"] {
    glob = List("*.md")
    check = "echo prettier {{files}}"
  }
}
```

With `generated/prettier.pkl` and `generated/shellcheck.pkl` on disk:

```
$ hk check --all
✔ files - Fetching all files in repo (7 files)
  prettier – 1 file – *.md – echo prettier a.md
  shellcheck – 1 file – *.sh – echo shellcheck b.sh
✔ shellcheck
✔ prettier
```

This is the setup in jdx/pklr#192: configurations assembled from
generated or
templated step definitions. hk's evaluator used to reject the expression
form at
parse time with `unexpected token in expression: KwImportStar`, which
kept those
projects on hk 1.x. The module-level declaration form, `import*
"generated/*.pkl"
as generated`, already worked and still does.

The support comes from pklr 3.0.0 (jdx/pklr#195). That release is major
only
because pklr's public AST enums gained variants and were marked
`#[non_exhaustive]`;
hk uses `AsyncEvaluatorBuilder`, `analyze_imports_async`, `Result`, and
the
`reqwest` re-export, none of which changed.

## Untracked remote imports

pklr 3 also allows `import(...)` anywhere an expression is allowed,
which reaches
a cache bug in hk. `Config::source_may_reference_untracked_import`
decides whether
a config pulls in a module hk cannot hash, and it only matched lines
*starting*
with `amends`/`extends`/`import`/`import*`, with the URI on that same
line. A
remote module reached from an expression slipped past it:

```pkl
local step = import("https://example.com/Step.pkl")
```

hk then treated the config as fully local-content-trackable and served
it from the
shared `resolved-config.json`, so a change to the remote module went
unnoticed
until an unrelated local `.pkl` edit or `hk cache clear`.

The scan now strips comment lines and matches each keyword to the string
literal
that follows it, so it also handles a URI on a later line, a comment
between the
keyword and its URI, and the multiline string literal that pklr parses
even though
Apple Pkl rejects it. Tying the URI to its own keyword additionally
removes a false
positive the line-based version had, where an unrelated remote URL sat
on the same
line.

## Validation

`cargo build --release`, `mise run test:cargo` (349 tests), and `cargo
fmt --check`
pass. The `hk check` output above was produced by this branch against
the published
pklr 3.0.0.

New coverage: `test/config_glob_imports.bats` exercises the expression
and
declaration forms, an empty match, and cache invalidation after editing
a matched
file — bats runs with `HK_CACHE=1`, so that last case hits the real
cache path. All
four pass under the libgit2, nolibgit2, and nogit backends, and
`scripts/validate-apple-pkl.py` evaluates every fixture with Apple Pkl
0.32.1.
`untracked_import_detection_covers_declarations_and_expressions` in
`src/config.rs`
covers the scan above, including the multiline, wrapped and commented
forms, each
verified to evaluate in both Apple Pkl 0.32.1 and pklr 3.0.0 before
being encoded
as a test.

This branch merges `main` at ac5c78a (#1422), which made glob
membership a cache
freshness input. Verified after the merge: adding
`generated/yamllint.pkl` to the
example above is picked up on the next `hk check` with no edit to
`hk.pkl` and no
`hk cache clear`. `test/cache_behavior.bats` passes here too.

expression-style `import` / `import*`:
`source_may_reference_untracked_import` no longer only inspects
line-leading keywords with URIs on the same line. It now finds the

configs that pull in `http`/`https`/`package://` modules are not
incorrectly treated as fully hashable for shared cache.
