Three hk util checks were reading the wrong state and could silently pass (or misreport) on real repos.

1. no-commit-to-branch bypassed when a tag shares the branch name.
git symbolic-ref --short HEAD prints heads/main when a tag named main also exists, so main was never matched against the protected list and commits to it were allowed. It now reads the full ref (refs/heads/main) and strips the prefix. New unit test: branch main plus tag main returned Some("heads/main") before and returns Some("main") now.

2. check-executables-have-shebangs / check-shebang-scripts-are-executable read the worktree mode.
They checked the filesystem executable bit, and were hard-coded no-ops on non-unix targets, so they did nothing on Windows or in repos with core.fileMode=false. They now use git's recorded mode (git ls-files -z --stage, one call for all files) for tracked files, which is the mode a commit would store. For untracked files they fall back to the worktree bit only when core.fileMode is trusted (unix); otherwise git would add the file as 100644, so it is treated as not executable.

git add script.sh && git update-index --chmod=+x script.sh && chmod 644 script.sh
hk util check-executables-have-shebangs script.sh # before: passes (worktree is 644); after: script.sh flagged

3. check-case-conflict missed directory-level conflicts.
Foo/a.txt and foo/b.txt collide on case-insensitive filesystems because of the directory, but only full paths were compared. Ancestor directories are now compared too (Foo vs foo is reported; the file pairs under them are not repeated).

Validation

  • New bats tests (3 for exec-bit/index mode, 2 for shebang, 1 for directory case conflicts) fail on main (6 not ok) and pass with this change. bats on the three util_check_* files plus test/builtins.bats: plan 1..33, no not ok.
  • cargo test: 522 passed, 0 failed (includes the new tag, directory-conflict and stage-parsing unit tests).
  • The shebang checks' Windows behavior is not exercised on a Windows runner; the index-mode path is covered on Linux via core.fileMode=false.
  • hk check --all is clean apart from a cargo-check failure from an unused tracing-error dependency warning that is already present on main and untouched here.

Note

Medium Risk
Changes hook behavior for branch protection and pre-commit git checks; incorrect logic could block commits or miss real issues, but scope is limited to util CLI checks with broad new test coverage.

Overview
Three hk util checks were aligned with git’s recorded state instead of filesystem or ambiguous ref output, so they stop silently passing on real repos.

Protected branch: no-commit-to-branch no longer uses git symbolic-ref --short HEAD (which could return heads/main when a tag named main exists). It reads the full ref and strips refs/heads/ so protected names like main match correctly.

Executable / shebang: A new shared git_exec_bit module resolves executability from the index (git ls-files -z --stage) for tracked files, with path normalization, core.fileMode, and core.ignorecase handling. Both shebang utilities delegate to it instead of local chmod checks (which were wrong with core.fileMode=false or on non-Unix). The shebang checker’s fix hints now distinguish tracked (git update-index --chmod=+x) vs untracked paths.

Case conflicts: check-case-conflict now includes ancestor directories in lowercase grouping (e.g. Foo/a.txt vs foo/b.txt reports Foo vs foo) and deduplicates groups so directory-level conflicts aren’t repeated for every file underneath.

Bats and unit tests cover index modes, directory conflicts, tag/branch name collision, and edge paths (symlinks, paths outside the repo).

Summary by CodeRabbit

  • Bug Fixes
    • Case-conflict checks now detect collisions in directory names, including nested directories.
    • Executable and shebang checks now use Git’s recorded executable status for tracked files, avoiding incorrect results when filesystem permissions differ.
    • Guidance for making shebang scripts executable now reflects whether a file is tracked and the available permission settings.
    • Branch checks now correctly identify the current branch when a tag has the same name.
  • Tests
    • Expanded coverage for directory conflicts, executable status, shebang guidance, and branch-name collisions.

📝 Walkthrough

Walkthrough

The changes update case-conflict detection, add shared Git executable-bit resolution for two shebang checks, and adjust attached branch-name lookup.

Changes

Case-conflict detection

Layer / File(s) Summary
Detect directory-name conflicts
src/cli/util/check_case_conflict.rs, test/util_check_case_conflict.bats
The utility checks input paths and nonempty ancestor directories for case-insensitive conflicts. Tests cover conflicting directory names, including nested directories.

Git executable-bit checks

Layer / File(s) Summary
Resolve Git executable flags
src/cli/util/git_exec_bit.rs, src/cli/util/mod.rs
The new utility resolves tracked-file flags from Git index modes. It uses worktree permissions for untracked files when core.fileMode is enabled. Tests cover path normalization and index-mode parsing.
Apply flags to shebang checks
src/cli/util/check_executables_have_shebangs.rs, src/cli/util/check_shebang_scripts_are_executable.rs, test/util_check_executables_have_shebangs.bats, test/util_check_shebang_scripts_are_executable.bats
Both checks use the resolved flags to select files. The script-executable check provides remediation guidance based on tracking status. Tests cover index modes, skipped paths, filenames, and guidance.

Branch-name lookup

Layer / File(s) Summary
Return attached branch names
src/cli/util/no_commit_to_branch.rs
The lookup strips refs/heads/ from the full symbolic HEAD ref. A test covers a branch and tag with the same name.

The shebang checks may error or miss a file in unusual setups, such as paths outside the repository, case-insensitive filesystems, or a tracked file replaced by a symlink. Ordinary use is unaffected. Consider fixing these edge cases before or soon after merge.

RetriggerConfidence Score: 5/5

[Medium risk] Refactors executable bit checks to use git index instead of filesystem.

The PR appears safe to merge; no outstanding finding or new actionable issue was identified.

Summary

The PR makes protected-branch detection use Git’s full ref, makes shebang checks use index executable modes, and detects directory-level case conflicts. The changes since the previous review canonicalize argument paths to handle worktree aliases and preserve the repository root’s path bytes.

Also addressed the outside-diff note: the shebang-script message now says to run the update-index command (git update-index --chmod=+x FILE) as well as chmod +x, since with core.fileMode=false the index mode is what is checked. A bats test was added.

tracked-path branch before returning FileExec, and only return the indexed
executable flag when the path is a regular file. Ensure symlinks, including
dangling symlinks, are handled as non-regular paths so later shebang checks skip
them rather than following or reading them.
- Around line 61-64: Restrict the `git ls-files` lookup in this path to files
inside the repository worktree; route absolute paths outside it through the
existing worktree fallback so they are inspected as untracked files instead of
failing the entire check.
- Line 91: Update the `modes` lookup around `normalize(file)` to match the
supplied path using the filesystem’s path identity, so differing case resolves
to the indexed entry. Preserve the existing mode handling once the matching
index entry is found.

<!-- CURSOR_SUMMARY -->

> [!NOTE]
> **Low Risk**
> Mechanical version and documentation URL updates plus changelog; no
runtime code changes in the diff.
>
> **Overview**
> **Release cut** that bumps the crate and CLI from **2.4.0** to
**2.5.0** (`Cargo.toml`, `Cargo.lock`, `hk.usage.kdl`, generated CLI
metadata) and adds the **[2.5.0] CHANGELOG** section dated 2026-10-04,
cataloguing everything shipped since v2.4.0.
>
> Doc and sample configs are updated so `amends` / `import` examples
point at `package://…/v2.5.0/hk@2.5.0` (README, getting started,
migration guides, pirate docs, public `.pkl` examples, `hk-example.pkl`,
and a commented line in `hk.pkl`). No application logic changes appear
in this diff—only versioning and release notes alignment.
